How a SaaS company integrated Vendasta AI in 9 months to launch a $4.5M upsell engine
The challenge
This partner had built a category-defining platform for MSPs to run their businesses: billing, project management, ticketing, the works. But MSPs kept asking for one capability the platform didn’t have: a CRM to manage their own customers. The company had publicly committed to delivering it by Q4 2024.
After roughly six months of internal development, the engineering team hit a wall. Building a multi-tenant CRM from scratch was harder, slower, and more expensive than expected — and the deadline was approaching.
It was a textbook build-vs-buy moment. The team couldn’t ship the CRM in time. They couldn’t push the deadline without breaking customer commitments. And whatever they bought had to be white-label, enterprise-grade on security, compliance, and contract terms, extensible into a full marketing and AI suite, and multi-tenant from day one. That’s when they turned to Vendasta.
Why we don’t name this partner
We respect our partners’ privacy. Many of our enterprise ISV partners want Vendasta to operate behind the scenes as the engine powering their platform, not a logo on it. When we share results from partnerships like this one, we keep names confidential and let the outcomes speak. If you’d want us doing the same for your business, you’re in the right place.

Background
This SaaS company is one of the leading software platforms for managed service providers. Its customers, MSPs, use it as the operational backbone of their businesses: billing, project management, ticketing, and team management. But MSPs are sales-driven businesses too, and they were asking for tools to manage their own customers, not just their work for them.
The partner had two choices:
- Build the CRM in-house
- Buy and embed a third-party CRM that could be white-labeled into their platform
After six months of engineering effort, the answer was clear: building it themselves would take much longer than promised. And even if they finished the CRM, the pattern would repeat for every new module their MSP customers asked for next: communications, social, listings, reputation, and web. Their engineering team would never get back to the core product.
They needed a partner who could deliver missing capabilities now, and keep adding more later — without pulling them back into the development cycle every single time.
Objectives
From the first conversation, the partner set clear objectives for the partnership:
- Ship a white-label CRM and core marketing stack to MSPs by the customer-committed deadline.
- Meet enterprise security, compliance, and contract standards: SOC 2, recent pen-testing, and full data/privacy documentation.
- Deploy at scale: hundreds of MSP accounts immediately, thousands within two years.
- Free engineering from non-core feature work by buying a platform that handles infrastructure, updates, and maintenance.
- Build an extensible foundation: add new product lines to drive upsell into the existing customer base without re-integrating every time.
- Ship AI capabilities customers were demanding, without rebuilding the roadmap to do it.
Execution
1. Choosing a platform that could pass an enterprise procurement process
The partner’s first option was a well-known SMB marketing platform. The product looked promising on the surface, but the moment procurement got involved, the partnership stalled. Contract terms weren’t enterprise-grade. The vendor wouldn’t engage on security audits. There were no real answers on data processing, privacy, or compliance.
That wasn’t optional. The partner’s MSP customers exist in part to handle IT and compliance for their own clients. Any platform powering their CRM had to clear the same bar.
Vendasta’s onboarding told a different story. The team walked through:
- A standardized master service agreement built for enterprise terms
- Documented data processing agreement, privacy policy, and data policy
- SOC 2 compliance, recent pen-testing, and a transparent security review process
- A 90-day integration plan covering single sign-on and tech stack connection
2. Shipping the platform in under nine months — at scale
Vendasta and the partner agreed on an aggressive deployment plan: a 90-day integration phase covering SSO, tech stack integration, and full white-labeling; an initial rollout to 500 MSP accounts; and a 250-account expansion every quarter for two years — with a target of 2,000 accounts by the end of year two.
The platform launched in under nine months, hitting the customer-committed deadline. Today, a year and a half in, the partner has already onboarded 2,000 accounts, which is ahead of schedule.
The initial product stack went live with:
- Business App + CRM as the central hub
- Social AI for social scheduling, listening, and content production
- Conversations AI for AI web chat across MSP end-customer sites
- Campaigns Pro and Automations for multi-channel campaigns and workflows
- WordPress Hosting for partner-built websites
3. Embedding AI that actually moves the lead-to-revenue needle
MSP end customers, such as local home services, healthcare, and professional services businesses, were asking for AI capabilities long before most platforms could deliver them. Vendasta’s Conversations AI gave the partner an immediate answer.
One MSP that deployed the AI Receptionist on their website converted 70% of leads in the first month. The AI employee engaged prospects, answered questions, and qualified leads directly through the website — without interrupting daily work.

4. Expanding the stack without rebuilding integrations
A year and a half in, the partner is no longer running the platform they originally bought. They’re running a significantly larger one, without writing a single line of new integration code.
As MSP demand grew, the partner expanded into:
- Google Business Profile optimizations
- Google Analytics builds
- Listings management
- Reputation AI with the AI Reputation Specialist
- Premium WordPress hosting
- Web development services
When 300 MSP customers asked for reputation management, the partner team flipped one switch and turned it on. Vendasta’s ordering system handled provisioning, activation, and lifecycle management — connecting cleanly to the partner’s existing billing system.
That’s the orchestration layer doing what it’s built to do: turning new features into revenue without dumping work back on engineering.
5. Consolidating fragmented MSP workflows in a single platform
Before Vendasta, MSPs were assembling their own marketing stacks across three, four, or five tools — each one demanding its own setup, training, and constant context-switching. The partner’s enablement team shouldered the same burden, supporting MSPs across every tool.
Consolidating onto Vendasta cut that overhead for both sides. Campaigns Pro replaced manual exports and imports between platforms. Social AI and Conversations AI replaced the standalone scheduling and web chat tools MSPs were stitching together on their own.

Results & impact
| Before Vendasta | With Vendasta |
|---|---|
| Six months of internal CRM development with no shippable product | Shipped a white-label CRM and marketing platform in under nine months |
| A planned two-year roadmap to 2,000 MSP accounts | Already at 2,000 accounts — ahead of schedule |
| Forecasted ~$70K monthly run rate through Vendasta in 2026 | Running at ~$130K/month — nearly 2x the original forecast |
| Engineering deprioritizing the core platform to build CRM | Engineering back on core differentiation; Vendasta handles non-core features |
| Every new module would require a fresh integration cycle | New product lines (Reputation, Listings, GBP, hosting, web) turned on with a click |
| No straightforward way to ship AI to MSP end customers | AI employees like AI Receptionist and AI Reputation Specialist embedded and live |
| No upsell revenue from new product lines beyond the core platform | $4.5M+ in annual upsell revenue from new product lines sold to MSPs |
What’s next
- Deeper AI Workforce deployment: AI Receptionist, AI Reputation Specialist, and AI Sales Assistant across more end-customer accounts
- More turn-on-with-a-click expansion as MSPs ask for new capabilities
- Continued ramp toward the next deployment milestone, including international footprint
The deeper opportunity is strategic: with Vendasta as the embedded engine, the partner can ship new capabilities to MSPs faster than competitors can build them — and faster than their own engineering team could on its own.
“Our partners are really excited to have everything in one place. Before Vendasta, they used all different types of platforms, but they would have to hop from one to another to accomplish their marketing. This has really created a seamless marketing strategy for our partners.”
