Right now I’m charging $999 for a 45-minute call, and about half of those people want to come back and pay me thousands of dollars more. Every local business owner right now is terrified that they’re falling behind on AI. Corey Ganim built a business fixing exactly that, and today he’s handing you the entire playbook for free. He basically sits down the business owner, plumbers, HVAC companies, wedding venues for 40 minutes, finds their biggest time drains, and prescribes the AI tools and agents that fix them. We’re not building anything. We’re not creating anything. We’re just telling them the gaps that they have. Nobody wants to be audited, but people don’t mind being assessed.

In this episode, he gives you the exact offer, the upsells that take him to $1,000 an hour, and how to land your first client with nothing. Are you sending follow-up notes to customers? Are you getting reviews on a regular basis? And if an AI implementation or solution doesn’t pull one of those three levers, then it’s not worth exploring, period. The offer he calls the easiest first yes in AI. For $999, I’m going to sit down with you for 45 minutes, and if we can’t find at least five hours a week in time-saving opportunity for you when it comes to AI, then the assessment is completely free. The word-for-word pitch to sell an agent. I reached out to you guys last week posing as a customer, and it took about 28 hours for me to get a response from you guys. And why this is the best AI business you can start this week.

You don’t even have to know how to code. People oftentimes ask, why am I giving away the whole playbook? And the honest answer is that even if everybody watching this implemented everything I said, there would still be unlimited opportunity. Don’t go anywhere because this episode will completely change the way you package and sell AI in your own agency.

Let’s start with something that I read about recently from you, a $30 a month AI agent making a client $11 grand in a month. Tell me the story. Who’s client? The client was a wedding venue operator. So they operate I think three or four different wedding venues. So this client’s average deal size was $11k. So when someone wants to book a wedding through them, $11k average ticket size. This was an agent that acted as a speed to lead agent for this client. So they have one salesperson, right? And the salesperson was wearing a bunch of hats. She’s responsible for mainly doing the in-person tours of their venues. So that’s where they’re closing. If they do an in-person tour, they’re closing 40% of those tours on the $11,000 package. Now, while the salesperson is doing these tours all day, they’re getting inbound inquiries to their email or to their website form, right? So they’re getting about 20 inquiries per week to their web form. The agent was trained on this company’s FAQs.

It was trained on the venues that they operate. It was trained on the alcohol packages, right? Everything that they had, everything that they sold as part of their offer. So while their salesperson Christina was out doing tours all day, they’d get an inquiry through the website and the agent would respond in under five minutes with not just like, hey, thanks for reaching out. We’ll get back to you in 24 hours. It was an actual personalized, hey, thanks so much for reaching out. I understand you’re interested in our abbey venue. Here’s what those packages look like. You asked specifically about how many people it can fit. We can fit 150 people there.

Would you like to schedule a tour with Christina? That’s a response that it would give, very personalized to what they reached out about. And if their closing rate on the in-person tours is 40%, if they were able to book even two additional tours per month, which they were able to do more than that, then that was going to translate to roughly 11k and additional revenue every single month. So the average response time in any general B2B sales context, I believe is about 42 hours. And so they also did a study that said, well, if you respond in under, I think they actually said in under 30 minutes, you’re 21 times more likely to qualify that lead, right?

Not close the lead, but qualify the lead. And as we know, a lead that we can qualify properly, we’re much more likely to close. So naturally, if you extrapolate that further, if you can respond in five minutes or less, your chances of closing that lead go up significantly. So that’s the whole idea. It’s like, look, your competitors are probably taking 24 to 48 hours on average to respond to new leads. If you can simply respond quicker than them, you are going to make more money, period, full stop. If you’re an agency that serves local businesses, this is an easy service to add. Let me show you how agencies set up an AI receptionist for clients. Everything starts in one place. You drop in the details the receptionist needs to know services, pricing, availability, qualifications, and the questions customers ask every day. Next, you define how that receptionist should behave on every call. You control the greeting, the questions it asks, how it qualifies leads, and how it closes. So it follows your client’s exact process. It can even book appointments directly into the client’s calendar.

If a call needs a human, you can set up transfers to the right phone lines, sales, support, or the client’s front desk. Then you connect it to the tools you already manage for your clients. There’s CRM, scheduling links, lead forms, so every call becomes a complete workflow, not just a conversation. And because it’s fully connected, the AI can automatically follow up by text so no leads fall through the cracks. This is how agencies deliver AI call handling at scale, whether it’s for one client or hundreds. Build an AI receptionist for your clients with Vendasta. Here’s what surprised me, though. You don’t lead with the agent when you sell.

You told me it’s actually the last thing that you sell to a client. Why is that? So the reason we… Yeah, it’s the last thing because it’s the most difficult to implement in the right way. Because at the end of the day, the agent is only as effective as the data that it has access to. So a lot of companies, in fact, most companies, I would even go as far to say as 99% of companies do not have an organized context layer that their agents can operate from. Most companies, they have a Google Drive or a Dropbox that all their company data is inside. And when they go to use an AI agent for the first time, even if it’s something like Cloud Co-Work or Codex, they just pointed at that Google Drive and say, hey, here’s everything you need. When in reality, chances are in that drive, there’s going to be tons of contradictory information. Pricing information from two years ago, client data from six months ago, just a lot of outdated and contradictory information.

So the key really is to organize that data first, create a unified context layer that’s accurate and that we can update regularly. And then once that’s in place, then putting AI agents on top of it is going to be 100 times more effective. The agents start on day one, already knowing everything about your company, they’re not having to start over from scratch. But even before we build the context layer, we’ve got to do an assessment. That’s the real first thing that we actually sell a client is, well, before we even get under the hood, we’ve got to figure out what needs to be done and we do that via a paid assessment.

So the latter starts at $9.99. You’ve called the easiest first yes in AI services. Why is that? Yeah, because all we’re doing with that, and that’s what you’re referring to there, is our AI tools assessment. Because the pitch there is, look, this is something we pitch to business owners. And most business owners, when it comes to AI, they know they need to be using it. They know their competitors are using it. They feel behind, but they don’t know where to start. They’re so in the weeds of their business for 50, 60 hours a week. The last thing they want to do is find the time to learn AI. So the pitch there is, look, you need to use AI. I can help show you some simple off the shelf AI tools that you can easily implement.

And for $999, I’m going to sit down with you for 45 minutes, pull out your main bottlenecks, and then prescribe three to seven off the shelf AI tools that you can implement immediately to buy back five to 10 hours a week. And if we can’t find at least five hours a week in time saving opportunity for you when it comes to AI, then the assessment is completely free. We will give you all your money back. So in their mind, it’s risk-free, right? And you don’t need to really know much about AI to sell that offer. You just need it. We’re just prescribing tools that already exist. We just need to be able to go and research tools that fix their needs.

We’re not building anything. We’re not creating anything. We’re just telling them the gaps that they have, and then prescribing tools to fill them. So the delivery now, walk me through the different phases. I think you’ve got about four phases, because if I heard you right, it’s about two hours of work for the $999. Exactly. Yeah. So phase one is the discovery call. So that’s a 45-minute call with the business owner, where we’ve got an AI note taker sitting in on the call so that we can grab that transcript afterwards. But during that 45-minute call, we’re just asking questions to uncover their bottlenecks. So we’re saying, what’s costing you time? Where does work tend to pile up?

What have you tried to automate in the past and failed? Just trying to dig into those bottlenecks. Phase two is we take that transcript, we feed it into Claude, and we ask Claude to go out. And one, identify the main pain points that they mentioned. And then two, find some very specific off-the-shelf AI tools that can fix those pain points. Stage three is we compile that into a report. And that’s a report like a template that I created in Claude Design. And if you’re open to it, I’m happy to share that resource with the audience. I’ve shared it publicly before. They can go to audittemplate.ai and download the exact template that I use as part of this offer. So we put that into the template, fill it in with the client specific information, and then phase four is the review call. So that’s where we sit down with the client on a 30-minute zoom. And we’re just sharing our screen, showing them their report, and pretty much going line by line through the report. So we’re saying things like, okay, you mentioned you had a problem with email. So here’s a tool that fixes that. You said you had a problem with X. Here’s a tool that fixes that. So we’re just going down the report

line by line. And then we end it by saying, do you want my help in implementing these things, which is when we can upsell them to the AI concierge, which is the model that I mentioned earlier that I’m doing for over $1,000 an hour. That’s the beauty of the audit is, and it’s funny because I try not to call it an audit. I try to call it an assessment because I’m sure as you probably know, when people hear audit, they’re like, nobody wants to be audited, but people don’t mind being assessed. So I just try to discipline myself to use that language. So yeah, what’s great about the paid assessment is you’re basically getting paid to figure out what you can sell them next.

Do you have a seven-spot inspection that you run on any business? Can you pick a local business, like say like an each-fac company or something, and go spot by spot through it? There’s three things that any business is going to want to accomplish, or really three outcomes they want to get when it comes to implementing AI. So you’ve got one effectiveness, which is AI going to help me make more money. Two, efficiency. Is it going to help me save time? And three, quality. Is it going to increase the quality of my product or service? So really anytime we do an assessment or anytime we’re deep diving into a particular company, let’s say an H-fac company, we’re going to be digging into those three levers of ROI. So an example would be, if we’re digging into that effectiveness pillar, like we mentioned earlier, how long is it taking you to respond to leads?

How long is it taking you to turn around quotes? Do you have a CRM? You’d be shocked how many big companies don’t even have a CRM. So that’s some sample spot questions we would ask correlated to the effectiveness pillar. When it comes to efficiency, things like how much time are you spending in email? How are you context switching between multiple tasks in a given day? Is delegation or operations, what is actually eating your time from an efficiency perspective? And then lastly quality, things like, are you sending follow-up notes to customers? Are you getting reviews on a regular basis? Are you showing up in search results where customers can easily find you versus your competitors? All these things that point to a better quality of service, those are the three levers that we look to pull anytime we’re looking at AI. And if an AI implementation or solution doesn’t pull one of those three levers, then it’s not worth exploring period because it’s not going to add any value to the business.

So if we look at a local H-fac business, for example, the inbox, how long does a lead sit before we typically send a reply? If it’s taking more than 30 minutes, then we’re probably bleeding a good amount of revenue. Then looking at the calendar on a couple ends of the spectrum, how are we routing meetings with clients? Are we scheduling manually via back and forth? Why aren’t we using a scheduling tool? Doesn’t even need to be AI powered. And then looking at internal meetings, are we meeting with the technicians or the folks on the team any more than is necessary? If so, we could probably cut some of that out.

Next, we’ll be looking at the quoting process. How long does it take us to turn around a quote and who needs to actually approve that quote? Is there a bottleneck in getting quotes approved or getting them sent out to prospects? Next, we’ll be looking at the follow-up. Are we doing any sort of follow-up at all? I think people would be shocked to know how many businesses, especially local service businesses, aren’t doing any kind of follow-up. Next, we’ll be looking at the knowledge. Where does the company context live? Is it scattered? Is it in Google Drive? Is it in Dropbox? Is it in the employee’s heads?

We want to figure out where that lives and then turn that into a system that we can actually use. Next, we’ll be looking at the reporting. Are we able to see yesterday’s numbers? Do we have a dashboard where we can see the KPIs at a high level? If not, then we need to fix that so the owner has visibility into what’s going on. And then looking at the repeat work. So anything that’s done weekly, daily or monthly in the same way by a human is something that we could easily turn into an AI skilled and an AI agent can just knock out for us. For clients in a week selling AI, most agencies would be thrilled to get one. What are you saying that they’re not?

Yeah, what you’re referring to is my AI concierge offer. So it’s a little different than what a lot of people are probably used to when they hear about selling AI services or even doing AI consulting. So this is an offer where I was having a lot of people come to me and say, like, hey, do you do one on consulting? Can I pay you for an hour of your time? And what I realize is that, one, I really don’t like trading my time for money. So usually, I turn those requests down. And two, there’s really only so much value someone’s going to get out of a one hour call. Maybe I can show you a couple of tools or point you in the right direction or give you some advice. But chances are what I’m willing to charge for an hour of my time is not going to be worth it for you unless we do that over multiple hours, multiple calls. So I really took that idea of, okay, what do I need to do to be able to make $1,000 per hour? That was kind of the benchmark I set for myself. If I’m going to sell my time at an hourly rate, it’s going to be $1,000 an hour. What do I need to do to do that?

Well, I packaged it into an offer that I call AI concierge. So that’s where I do two 45 minute calls per month with the business owner. And they get unlimited access to me via Voxer in between calls. And on those calls, it’s not just like a, hey, you come and ask me questions and I give you advice. I call it done with you consulting. So we’re sitting down together, they’re sharing their screen and I’m helping them automate their manual processes using cloud co-work and using cloud skills. And I want to make sure that the audience is a clear picture of what the sale is. So what exactly is the client getting then? So for the $1,500 to $1,800 a month that you’re selling?

Yeah. So they’re getting the main thing is the two 45 minute strategy calls per month. And this is where we’re sitting down on Zoom, they’re sharing their screen and we’re basically turning their manual workflows into cloud skills together. So we’re automating their work together twice a month. The second thing they get is unlimited access to me via Voxer. Voxer is just a walkie talkie app that allows us to send voice messages back and forth. So it’s an async communication channel that I can respond to them anytime they have a question.

Third thing they’re getting is they have a client hub in Notion. So this is a client facing Notion document that I share with them that gets updated after every call with the call recording, the call summary, the key takeaways from each call, and a full inventory of everything that we built thus far in the engagement. And what’s really important about the Notion hub is that that hub serves as a renewable mechanism because when the client can see clear as day, okay, these are all the things that we built. This is all the progress we made. It makes them renewing each month and no brainer. The framework that we use anytime we’re doing, whether it’s an AI concierge engagement or we’re building an AI agent, really anything that we’re doing, we’re following our AOA framework. And that stands for audit optimize automate.

And what that means at a more granular level is I think a big mistake that a lot of business owners make is when they think about AI or they think about automation, they jump straight into just trying to automate a process. They’re like, Hey, this has taken me two hours a week. I don’t want to do it. It’s manual. So I’m just going to automate it. I’m just going to turn it into a skill or I’m just going to have an AI agent do it. And that’s actually a huge mistake because if you jump straight to the automate step, a lot of times you’re just automating or you’re handing to AI a broken process. So we want to audit the process first, which is really understand how are we doing the process today? What is the current manual process look like? Once we have a view of that manual process, then we can go on to the second step, which is optimize.

That’s where we cut the fat. That’s where, like I mentioned earlier, a lot of times a process is 19 steps and it only needs to be 10. So why would we automate a 19 step process that only needs to be a 10 step process? So we cut down the number of steps and then lastly, only once the process is fixed, do we automate or do we hand it off to AI? And by automating, usually that just means turning it into an AI skill and then handing it off to clog code or clog co-work. That’s typically how AOA works at a high level. You mentioned the notion hub is a renewal mechanism, but here’s what I don’t get. You said clients hit their 90 day goal in about 60 days. So if they hit the goal early, why don’t they just cancel? When we start the AI concierge engagement, we have the client fill out a form and on that form they give us, they answer a question that says, what does success look like 90 days from now with this engagement? And usually that’s them just naming like something that they want to get out of it. Like, oh, we’ve automated onboarding. We’ve automated the podcast production workflow, or it’s usually some outcome. And what I’m finding is of my five clients or those clients,

we hit that 90 day goal in under 60 days. And I know a common question that I’m going to get is, well, what prevents them from just canceling the engagement if you hit the 90 day goal after 60 days? Like why wouldn’t they just cancel? And the reason for that is because every single time without fail, as we start getting into this engagement, as we start getting into the weeds, we’re always finding more work to do. Like there’s, once you start building skills with clients, it’s like their brain sees the light and they start to identify all these other use cases, all these opportunities for us to come into the business and skillify some of the things that they’re doing. So realistically, just because we hit their 90 day goal doesn’t mean the work is done. If anything, it means that we’ve identified a ton of additional opportunities that we can now tackle now that we’ve accomplished the big rock. So when it comes to the upsell ladder, there’s a bunch of things that we can sell after an audit. So one is what we call a process redesign or process optimization. So we’ve sold packages where we’re not even adding AI, we’re not even automating anything, we’re literally

just fixing a broken process. So a lot of times a process is like 19 steps, for example, what it only needs to be 10. And people will pay good money just to fix even the manual process. Next would be just like a simple automation build. So using a no code tool like Zapier or make.com for any simple like one to three step workflow where throwing AI at it is really overkill. It’s like the same input, the same output every time we can just use a no code tool like Zapier to automate it really easily. Next would be an example of like a knowledge system. So a great example here is we have a client that’s a business broker. He lists businesses for sale and every time he puts a new business for sale, he gets like 400 or 500 emails from interested buyers all asking the same questions. So we built him a custom GPT trained on the marketing package for his listing. And he can give out the link to that custom GPT to buyers instead of giving out his email address. So now the buyers are able to just get their answers by talking to AI instead of having to wait on him to give them pretty much the same

answer every time. Then you’ve got something like a custom workflow, which is almost always just like a custom cloud skill. So taking the way that a business is currently conducting a process, turning it into a cloud skill and then letting cloud co-work go and run it on autopilot via a schedule task. Next would be like a full implementation. So really just taking any of the things that I just mentioned and combining them based on the business’s needs that you could sell for, you know, five to 10k or more. And then lastly is the AI concierge retainer, which we’ve already talked about a little bit in this interview, but that’s where we do, you know, done with you consulting with a small business owner. So we’re on zoom twice a month, 45 minutes each time when I’m telling them where to click, where to point, what to automate, how to build skills.

And that in my opinion is my favorite upsell because they get a ton of value out of it and they learn how to do the process at the same time.
