You become the fourth person this month saying the exact same thing. That’s Luke Pierce, Virginia Tech engineer who left BAE systems to build boom automations into an agency closing 80 plus six-figure AI deals from small local businesses to mid-market investment firms with a near 100% adoption rate. We’ve closed over 80 AI automation clients over the past four years and the reframe that really helped me change everything in my sales process is that you’re really not the AI business. You’re the operational waste elimination business. In this episode, you’ll learn how one positioning shift losing from competing on price to closing deals at 10x. That changes the conversation completely.

The deal that would have been a 2k chatbot because that’s what you wanted to sell you know becomes a 25k operating system because you finally understood what they actually needed. How to find a ready to buy local business sitting on $100,000 in waste before you even get on a call. This is the single most reliable signal in any business, a local business category at least. Are they hiring? How to run a 30-minute discovery call where the prospect talks themselves into a five-figure project. When a prospect describes a problem, don’t immediately solve it. You’ve closed over 80 AI builds ranging from small projects to six figures and your first piece of advice to agency owners is to stop leading with AI entirely.

Why is the thing that most AI agencies are selling the exact thing that’s killing their deals with local businesses? The core problem here is that agency owners have confused with what they do, with what the client needs to hear. So they lead with tools such as we do AI automation, we build with this platform, we use this software, we do this because it’s what they’re excited about, it’s what they’re compassionate about, and it’s what they understand. But at the end of the day, the person sitting across from them, the plumber, the clinic owner, the real estate broker, they really don’t care about the tool. They care about the results.

And two other things really, the results and then how much time and money is being wasted right now in their business? What it looks like when the waste is gone? So what are the results and how fast can you help them make that happen? So every word in your pitch that doesn’t connect to one of those two or three things is a word that’s actively closing the deal or not not closing the deal costing you the deal. And the reframe that really helped me change everything in my sales process is that you’re really not the AI business, you’re the operational waste elimination business, right? So there’s basically five positioning pillars as well that separate agencies closing the biggest deals from the ones competing on price. So just to go into them, one by one, the one is lead with process, not tools. So your message should anchor to mapping bottleneck identification and operational design, because that signals that you understand how the business actually works, not just how the software works. And then you want to be the architect and not the installer, right? So anyone can connect two apps, very people can analyze a company’s entire operation

and design a system that scales, right? So be the architect and then sell leverage and not AI. So companies don’t want more tools, they want less friction. And then be the ROI partner, not the automation vendor. So these kind of all play off of each other, right? They’re saying similar things in a different way, almost just not focusing around the AI. But be the ROI partner, not the automation vendor vendors, sell outputs, partner sell outcomes, measured and saved hours, right? Headcount reduced and revenue accelerated. Then you have be the end-to-end system builder. So the person who maps designs, builds, deploys, trains, documents, and supports eliminates almost all competition immediately, right? So those five pick one of them. They’re all kind of similar. You want to be focused on the ROI, not the tools in the AI. So I’ll give you three examples of what this looks like in practice. These are automations we built for clients. So these are three that I bring up a lot. They’ve saved over 100 hours for each client in each quarter. So pretty decent numbers.

So lead intake that scores and riches and routes in under two minutes. So that eliminates a lot of time. We run every new lead through clay. So that’s a software. I’m getting into the softwares and talking about them now. But if you were to go and sell this automation, you want to focus on that first line. We’re doing all this in two minutes. Well, it runs every new lead through clay for enrichment, matches against the ICP criteria, and then drops qualified leads straight into the pipeline with next steps assigned to the right person. So really, really valuable automation. Be surprised on how many businesses don’t have something like that. The proposal generation triggered by a single form submission.

So this one pulls all info from the CRM deal record and creates a custom branded proposal using the client’s own language. So if you have a sales team, multiple people that say you have a half dozen sales reps, you know, they’re probably creating these proposals manually. This helps them save a ton of time. If you multiply that over 612, however many sales reps there are. And then weekly reporting pulled from three data sources into one dashboard without a human touching. It’s this another big one, really, you know, three data sources, it could be five, it could be six, it could be 10. It’s all about getting all of the data into one dashboard analytics dashboard.

So this one, for example, aggregates CRM activity, project status and financial data into a single view leadership actually reads. So it’s easy to use. It’s accurate. And leadership loves, you know, analytics dashboards like those. And really, none of these are super complex. The last one is the most complex just because you’re pulling data from three places. But what stays the same for each client is that we map the process first, because it’s always going to be different for each client. Before you ever get on a call with a local business, you can tell whether they’re sitting on $100,000 in operational waste, just from public information. And you walk us through the exact exactly how you identify a ready buyer before you even make contact.

The first one is that they’re hiring for admin ops or coordinator roles. So this is the single most reliable signal in any business, a local business category at least. So the math behind it is that a 40 to 55 k higher fully loaded costs 52 to 75 k per year. So that includes benefits, payroll taxes, management overhead, you know, recruiting costs, and your AI agent, for example, has a potential solution for them costs maybe one to five k to build and run permanently without sick days, you know, turnover training costs. So big, big signal there just are they hiring. The next one I would say is the founder owner is still involved in the day to day operations.

So local business owner who is personally handling scheduling estimates, follow ups, client communication, you know, reporting things of that nature, they haven’t systemized it yet. Good signal and how we spot this internally is if their website lists the owner as the primary contact. So Google business reviews mentioned the owner by name and operational contacts. So it’ll have their name in a review for that business. And maybe it shows on their LinkedIn that it still has the title, you know, the founder has the title owner operator so you can tell, you know, easily that they’re still heavily involved in the operations.

The next one, I would say they’ve recently announced, excuse me, they’ve recently announced a growth milestone. So, you know, you might see this on LinkedIn or X maybe they just hit a thousand projects, 500 projects, maybe they had a revenue milestone, maybe a clinic, you know, they announced a second location, real estate team, like this was the best quarter in history for our real estate team. So look out for milestones and big advance business advances like that, because rapid growth equals broken systems. So it’s a good chance for you to step in and build something for them. And then the other one or the next one is running on five or more disconnected tools. So you can see this from the outside, right? So if a contractor’s website footer shows logos for let’s say like Service Titan or QuickBooks and Google, the next one would be a Google review mentions an operational friction, right? So one star, two star reviews, you know, are basically a free operational audit of any local business. How are they performing?

How are they systems? If they’re getting these low reviews, then something’s broken, right? Something’s wrong. The next one would be they’re in a high workflow industry. So this might be something that, you know, you can do during your research phase, which I think we’ll get into in episode two, you know, researching the industries. But some of our services, logistics, healthcare, real estate, finance, you know, hospitality, they all have these heavy operational workflows with repetitive tasks and multiple handoffs data moving between multiple people and tools. So a dental clinic with 200 patient appointments per month has more than a boutique law firm with 20 cases, right? So volume is the multiplier on every ROI formula there. And then the last one, which I would say, you know, there are business between 500k and 5 million in revenue, right? So this is the sweet spot. You could go a little bit higher than 5 million and maybe a little bit higher than 500k. But overall, this is a great sweet spot and a good revenue mark to look at. Because they’re big enough to have real operational pain across

multiple people and processes. But they’re also small enough where they don’t have internal IT or a CTO who will build everything themselves. So the owner still has the friction personally and has the authority to write a check and do that without procurement. You’ve described the discovery call as the most important 30 minutes of the entire sale. What’s the exact structure you run on every call? And what happens in the first 60 seconds that makes a skeptical business owner actually open up? Definitely. It’s a great question. I would say, you know, the discovery call overall is really where the deal is won or lost, right? It’s not on the proposal. It’s not on the follow up. It’s right there. You know, your first even maybe five minutes will set the tone and everything. But it’s the first real conversation you’re having with the business owner unless there’s a prior relationship. So I would say the majority of agency owners that I talked to, they really treat it like a pitch meeting. So they show up with a slide deck, talk about their tools, battle off case studies and hope the prospect is impressed, you know, to say yes, then and there. That approach, you know, I’d say maybe works

10% of the time. So you want to switch it up. You want to have a process in place for that call specifically, because you want to take the prospect through a sales process that is diagnosis. You’re not, you know, pitching on that first call. So the first step, you know, I opened the call up with a very specific frame. You know, there’s new wants to this, but something, this is kind of like something close to what I would say. It’s just great to meet you. You know, first, I want to understand how your operation actually runs day to day, you know, where your team spends their time, where things get stuck, what your current tools look like, what your tech stack looks like.

Then we can look at where the biggest opportunities are. And then if there’s a fit, I’ll walk you through what the next steps look like. Sound good. So that’s kind of my opening, opening script. And there’s new wants to it. Sometimes I’ll switch it up a little bit, but you just want to set, set the frame for what the call is going to be about, make it about the prospect. And then, you know, you’ll have a business overview three to five minutes. So you have a couple of questions, five to 10 that build the mental map of, of the organization. So, you know, tell me about the business in 60 seconds, who do you serve? What kind of volume do you handle? Which teams rely most on manual work? What tools do you use today? You know, let them talk. Don’t interrupt. You know, don’t start the problem solving. You can pick and choose. You know, if there’s something they talk about, and you’ve helped a client with something similar, you can say, Oh, yeah, that, that sounds familiar. We, we actually just help, you know, this company do something similar. Does that sound kind of like what you’re, what you’re struggling with. So you can interrupt and kind of interject when,

when it makes sense. But for the most part, you want to let them, let them talk.

You know, by the time that they finish, you should have a good picture of the revenue team size, customer base workload, you know, tech stack, so that you can get that good strategy together for them for that next call. And then the next steps, I would say workflow deep dive, if you have enough time, paying quantification, high leverage opportunity summary, strategy process presentation and close. So follow from there, you know, take it one step at a time. None of it works at the first 60 seconds. Don’t create that good environment for them to open up and for you to really be the consultant and diagnose. You spend what 10 to 15 minutes going through workflow deep dives. And you’ve got a specific list of questions. I think he’s got something like nine different questions that you asked during that section. Can you walk us through those a little bit and, and indicate like, what are you actually listening for in the answers beyond what the prospect is saying? The first opening question that kind of leaves leaves it open ended for them and it really lets them talk immediately and feel a little bit more comfortable. It’s just, you know, walk me through your process from start to finish.

From the moment a new client or order comes in, you know, what happens? And then it’s just a branch from there, right? So if they maybe give a short answer or they give a great answer, whichever one you want to have follow up questions prepared and, you know, sit there and try to take some notes to have the right follow up questions to, to answer with, but these are kind of my go tos, right? So what you’re actually doing is listening for five specific patterns that each represent a billable system component, right? So data being entered into multiple systems manually, approvals bottlenecked by one person, a process that stops every time a specific person is unavailable, is a workflow automation waiting to be built, right? You could fix that with automation or, or AI tools that don’t integrate. So someone copy and paste between them for local businesses. This is almost universal and the annual cost is always larger than the owner realized. So if you can really quantify that for them, it’s a big, big game changer. Critical information, living in email threads or someone’s memory, it’s another big thing to look out for tasks done the same way

every time, but still requiring a human. So repetitive tasks. So these are the highest value automation targets because the ROI calculation is immediate and undeniable. So you can literally show them side by side on your strategy deck. Here’s what it’s costing you. Here’s what this looks like automated. So the most critical discipline in this entire section is when a prospect describes a problem, don’t immediately solve it. Don’t say we can automate that. Say you go and tell me about more about that and then keep listening and keep talking. Is there a particular moment in the discovery call when you start putting dollar amounts to all of the chaos that they’re walking through? And how do you do the math live with the local business owner as you’re talking through the numbers? Definitely. So the key principle I use there is instead of estimating it for them and saying it might be this, the numbers and inputs have to come from the prospect because down the line when you’re doing a proposal in your pitch, you have to be able to say this is what you told us. Here’s what we’re going to provide.

So the moment a local business owner describes a manual task, just literally ask how many hours per week does your team spend on that specifically across everyone who touches it? Wait for the answer and then what do you pay that person roughly, including everything? So you can calculate the total cost that is being eaten from that specific task. Then you do the math allowed together. So for example, so if I’m hearing this right, this is just how I would handle it. If I’m hearing this right 15 hours a week across three people at roughly $30 per hour, you know, fully loaded, that’s about $23,000 per year just on that one task. Does that sound right? And then when they come from the number, you know, they’ve just told themselves the value of what you’re about to propose, right? So they’ve walked you through the actual ROI and quantifiable numbers there. And there’s five formulas available on any local business call. And you can stack, you know, everyone that applies. So the first one is manual hours removed. So for dental clinic, front desk spending 18 hours per week, for example, on appointment reminders, manual intake, and insurance verification

calls, you know, let’s say they’re doing $28 per hour, that’ll probably equate to somewhere around, you know, $30,000 a year, give or take, maybe plus or minus a few thousand dollars. The second one is cycle time reduction, right? So for a contractor, estimates that take three days currently could go out the same day with automation, right? Let’s say 30% more leads convert because of, you know, faster responses. And the average job is $2,500, right? On 15 leads per month, that’s an additional, what do we say, 30%. So that’s four, five jobs closed monthly. It’s 10, 10,000, 15,000 in monthly revenue recovered from the slow response process.

So that’s a big, big ROI there. And you have error reduction. So errors per month multiplied by cost per error, multiplied by 12 months. You have team capacity unlocked. So the owner, this is kind of the one I was touching on before is just what would the volume mean for your business if you could open up volume in capacity. So the owner and manager are spending 10 hours per week on operational tasks instead of revenue generation work, you know, at a conservative 100 per hour value of the owner’s time, let’s say it’s closer to 200, 250, you know, that could equate to $50,000, $70,000 a year in redirected capacity, you know, once the system handles those tasks automatically, right? So big ROI there. And then you have head count replacement, which this is kind of the icky thing of AI and automation. No one wants to talk about it. We don’t go in particularly looking to replace people. If the owner is very upfront saying we’re going to do layoffs and we want to help with AI to do that and for that to make sense, then that’s how we’ll approach it. But overall, you know, we like to see AI as more of a helper and an assistant,

right? So if a local business was about to hire, let’s say 60K after hours receptionist, an AI receptionist at maybe, you know, 500 a month could handle 80% of that volume. So ROI there as well. What are the three objections that local businesses raise that are almost unique to this market if you have any? And how do you handle each one of those without losing the deal? It’s a great question. There’s a lot more than three, but thinking through them, I would say one is, you know, I don’t have time to implement something new, right? So this sounds like a timing issue, but it’s actually really a threshold problem. So they’re busy because the processes are manual. So you’re coming back and you’re telling them you don’t have time because of everything you just told me, right? So I’d reframe it for them in a way that, you know, you’re drowning in the exact work, you don’t have the time because of the exact work that this system eliminates, right? And I’d make the ask feel small three hours of your time over two weeks, you know, we handle everything else, make it sound easy. We’re not adding to your plate, we’re deploying AI employees that take

the work off of it. And because the system already knows your business, your hours, your service, your business information, it works out of the box working right on day one. So you want to remove the friction from that objection. I would say the second one is probably something along the lines of, you know, I’ve tried something like this before and it didn’t work. So this is actually one of the best objections that you can hear and it’s easy to freeze up. It’s like, okay, they probably, you know, they’re not going to move forward, but really like it means that they have a budget, they get the concept, they’re educated, they understand it, and they know what failure looks like, right? They’ve already done it and tried it and it didn’t work. So I’d ask them what happened, let them describe it, you know, nine times out of 10, someone built one piece without understanding how, you know, the whole thing should connect together, right? Then use their own story to explain why we map first, take them through like, here’s how our process is different and why we do things differently in this specific way so that your experience doesn’t happen, right?

And take them through, take them through that. So their bad experience essentially becomes argument for your process and how, how you’re different in your, your value proposition.

And then I would say the other one, you know, that comes up quite frequently is my business is different and you can’t automate what we do. So I’d agree with them for the most part, I kind of flip it on its head. You know, you’re right there, the judgment and relationship parts can’t be automated. And we never try to do that. I’d show them what some of the AI employees, you know, do handle. So the receptionist answers inquiries and captures leads 24 seven by chat or phone, you know, the reputation specialist gets five star reviews without the team lifting a finger. So again, we’re just going through what the ROI is. The sales AI assistant updates the CRM after every interaction. So nothing falls through kind of big just pain point and eliminator. You’re not eliminating human judgment or relationships, automating relationships there. And then if they expand services, you know, at a location and change their hours, they can just tell it, you know, here’s, here’s what we’re doing now.

So the software reshapes itself around how they operate, you know, what’s left is their team spending 100% of their time on work, only humans can do. So again, you kind of, this one, you don’t say, yeah, we can automate it.
